Clinical System Upgrade for a Hospital Network
Project type
Multi-Facility EHR Consolidation and Upgrade
Date
August 2021 – October 2022
Location
Onsite & Remote / Southeastern US
As project technical lead for a 12-hospital system, I directed the upgrade and unification of their Electronic Health Record (EHR) systems from fragmented legacy platforms into a centralized, cloud-managed infrastructure that supported multi-site access and improved patient safety.
Project Snapshot:
Each hospital ran its own instance of a legacy EHR, with inconsistent workflows and patient record formats. Cross-facility patient transfers introduced delays and risk. The upgrade involved technology, clinical informatics, and cultural alignment.
Key Challenges:
Legacy EHR platforms (Cerner, Meditech) with no interoperability
Patient records couldn’t be shared across facilities
Clinical staff retraining resistance
Risk of data loss during consolidation
What I Did / Led:
Unified the hospital network onto a single instance of Epic EHR
Migrated 6 million+ patient records with zero critical errors
Integrated pharmacy, lab, and radiology into the core chart
Delivered on-site training to clinical leads and superusers
Designed custom workflow support for trauma, ED, and oncology teams
Impact:
Reduced duplicate orders by 35%
50% faster ED-to-ICU transitions using shared patient chart
Scored 97% physician satisfaction post-go live
Positioned network for HIMSS Stage 6 certification
Tech Stack:
Epic Systems, HL7, SSO (Okta), Azure AD, VPN + Clinical Workstations, Tableau for admin KPIs
